87% of security professionals say AI-driven threats are increasing. Almost none feel ready. That number should end careers and start conversations.
The 2026 State of AI Cybersecurity report asked security professionals a simple question: are you seeing more AI-driven threats than you were a year ago? Eighty-seven percent said yes. The follow-up question was harder: do you feel prepared to stop them? Almost none said yes.
Read that again. The people responsible for defending organizations against the most significant shift in the threat landscape in a generation, the professionals who have dedicated their careers to this problem, who understand the technical details, who have access to the tools and intelligence, do not feel ready.
If the professionals are not ready, what does that say about the organizations they are trying to protect? And more importantly, what does it say about the leadership decisions that created the conditions for that unreadiness?
The experts are not confident. The organizations paying those experts are even less prepared. And the board has not been told either of those things.
What the Confidence Gap Actually Measures
When 87 percent of security professionals report increasing AI-driven threats while simultaneously reporting low readiness, that is not primarily a skills problem. Skills can be developed. Tools can be acquired. The confidence gap measures something more fundamental: the structural mismatch between the speed at which the threat is evolving and the speed at which organizational security programs can adapt.
Security programs are built in budget cycles. They are approved in annual planning processes. They are deployed on multi-year roadmaps. The AI threat landscape is evolving in weeks. An organization that approved its security program architecture in 2024 is defending 2026 threats with 2024 thinking and the security professionals in that organization know it, even if the executive team does not.
The confidence gap is not a confession of professional inadequacy. It is an accurate signal about the organizational conditions security teams are operating within. When the signal is 87 percent, the appropriate response is not to question the professionals. It is to examine the systems they are operating within.
Three Structural Failures Behind the Number
The unreadiness that the 2026 survey captures is not random. It is the product of three structural failures that most organizations have never examined directly.
The first is the intelligence-to-action gap. Security teams have more threat intelligence available to them than at any point in history. AI-specific threat feeds, vendor research reports, government advisories, and academic research are producing more information about AI-driven attack techniques than any team can fully absorb. The problem is not information volume, it is the absence of a process that translates threat intelligence into specific, prioritized architectural changes within a reasonable time frame. Intelligence that is read but not acted upon produces awareness without readiness.
The second is the tool-without-strategy problem. The security vendor market has responded to AI threats by producing AI-enhanced security tools at extraordinary speed. Organizations are purchasing them. But tool acquisition without strategic integration produces a collection of partially deployed, poorly coordinated capabilities that do not add up to a coherent defense. Security professionals who have accumulated AI-enhanced EDR, AI-powered SIEM, and AI-assisted threat hunting tools, but who are operating those tools in isolation without an integrated architecture, are not more ready. They are more expensively unprepared.
The third is the authorization bottleneck. Security professionals know what needs to change. They have identified the gaps, modeled the risks, and developed the recommendations. What they frequently lack is the organizational authorization to act on those recommendations quickly. Budget processes, risk tolerance discussions, legal review, and executive approval cycles introduce delays that the threat landscape does not respect. When security professionals say they are not ready, they often mean: they know what readiness requires and do not have authorization to build it at the speed required.
What Organizations That Feel Ready Are Doing Differently
The minority of security programs that report genuine confidence in their AI threat readiness share a set of operational characteristics that distinguish them from the majority.
They have shortened their decision cycle. They have eliminated the approval bottlenecks that prevent security teams from responding to new threats at the speed threats actually emerge. This does not mean security teams have unlimited authority. It means they have pre-approved response authorities for specific threat categories, a defined set of actions they can take immediately without waiting for executive approval.
They have treated AI threat readiness as an architecture problem, not a tool problem. They started with the question: given the specific AI-driven attack capabilities documented in current threat intelligence, what architectural changes to detection, response, and recovery are required to maintain effective defense? They built the answer before purchasing the tools to implement it.
They have established feedback loops between threat intelligence and program changes. New intelligence is not read and filed. It is evaluated against the current program architecture within a defined time frame. If the intelligence reveals a gap, the gap is assigned an owner and a remediation timeline. The process is systematic, not dependent on individual initiative.
And they have been honest with their boards. Organizations that are genuinely ready are the ones whose boards understand what AI threats actually require, not in abstract terms, but in specific budget, authority, and program architecture requirements. Boards that believe their organization is well-prepared based on reassuring presentations from security leadership often discover the truth during incidents.
Executive Diagnostic: Confident or Comfortable?
• Have you asked your CISO directly: on a scale of one to ten, how prepared is our security program for AI-driven attacks and what would it take to get to a ten?
• Does your security program have a documented process for translating new threat intelligence into architectural changes with assigned owners and timelines?
• Are there security program changes your CISO has recommended that have not been authorized or resourced? If so, do you know what risk that represents?
• Has your organization’s security architecture been reviewed specifically against AI-driven attack capabilities documented in 2025 and 2026 threat intelligence?
• Do your security professionals have pre-approved response authorities that allow them to act on high-confidence threat indicators without waiting for executive approval?
• When was the last time your board heard an honest assessment of security readiness, including gaps and what it would cost to close them?
5-Step Confidence Gap Closure Plan
Ask the uncomfortable question. Ask your CISO for a direct, unfiltered readiness assessment against AI-driven threats. Not a compliance status report. Not a maturity score. Ask specifically: what would happen if we were targeted by an autonomous AI attack system tomorrow morning? What would we detect? How would we respond? How long before we recovered? The answers will tell you what the confidence gap actually looks like in your organization.
Map intelligence to architecture. Pull your organization’s threat intelligence subscriptions and identify the three AI-driven attack techniques most relevant to your sector, scale, and data profile. For each, map it against your current detection and response architecture. Identify the specific gap. Assign a remediation owner and a 90-day timeline.
Remove authorization bottlenecks for defined response actions. Define a set of security response actions that your team can take immediately upon detection of high-confidence AI attack indicators without waiting for executive approval. Document the authorities, publish them to your security leadership team, and test them in a tabletop exercise.
Separate tool inventory from readiness assessment. Do not conflate having AI-enhanced security tools with being ready for AI-driven threats. Have your security team produce a readiness assessment that is based on defensive capability against specific attack scenarios, not on tool inventory. The gap between the two is where your real risk lives.
Brief the board on the actual number. Present the 87 percent finding to your board. Tell them what it means in the context of your organization. Tell them where your security team sits relative to that number. Tell them specifically what it would take, in budget, authority, and architecture, to move the needle. Boards that are never shown the honest number cannot make the decisions required to change it.
